6 Signs Your Marketing Agency Isn’t Telling You the Whole Story

Most businesses can’t tell whether their agency is doing a good job, because the agency controls the reports. Six warning signs, what to ask for, and what an independent audit covers.
Table of Contents

Most businesses can’t tell whether their marketing agency is doing a good job, because the agency controls the reports. That’s not always a sign of bad intent, but it’s a real blind spot. If any of the signs below sound familiar, it’s worth getting an independent review.

1. Reports Show Activity, Not Results

Impressions, clicks, “engagement” and rankings for keywords nobody searches are easy to make look good. What matters is leads, sales, cost per lead and revenue.

Ask for: monthly reporting that ties spend to qualified leads or revenue, in numbers you can check against your own CRM or sales.

2. You Don’t Own Your Accounts

Your Google Ads account, Meta ad account, analytics, Tag Manager and website should belong to your business, with the agency added as a user. If the agency owns them, you lose your data and history the day you leave.

Ask for: admin access to every account, in your company’s name.

3. The Numbers Don’t Match

If the agency says the ads produced 120 leads last month and your team only saw 40, something is wrong. It could be duplicate conversions, spam leads, counting phone calls twice, or tracking that credits ads for sales they didn’t cause.

Ask for: a reconciliation between the ad platforms, GA4 and your CRM.

4. Nobody Can Explain What Changed

Good account managers can tell you what they tested last month, what they learned and what they’re changing next. Vague answers like “we’re optimizing” usually mean nobody is actively managing the account.

Ask for: a short written change log with each report.

5. Results Plateaued and the Plan Didn’t Change

Every account levels off eventually. The warning sign is when results stall for months and the strategy, budget split and creative stay exactly the same.

6. You’re Paying for Things You Can’t See

Hidden markups on ad spend, unexplained retainers and “proprietary” tools you can’t access make it hard to know what you’re actually buying.

Ask for: a clear breakdown of fees versus ad spend.

What an Independent Marketing Audit Covers

A good audit gives you an outside view without changing agencies first. It typically checks:

  • Whether conversion tracking is accurate and counting the right things.
  • How your Google Ads and Meta Ads accounts are structured and managed.
  • Where budget is being wasted.
  • Whether your landing pages and website are losing leads.
  • Whether reported results match your actual sales.

You get a plain-English list of what’s working, what isn’t and what to fix first. Sometimes the answer is that your agency is doing a good job, and that’s worth knowing too.

Frequently Asked Questions

Will an audit upset my current agency?

It doesn’t have to. Many good agencies welcome a second opinion. You can share read-only access, and the audit doesn’t change anything in your accounts.

How often should marketing be audited?

A full review once a year is a good habit, plus whenever results drop, budgets change significantly or you’re considering switching agencies.

What access is needed?

Usually read access to your ad accounts, GA4 and Tag Manager, plus a look at your CRM or sales numbers for the same period.
